Challenge

Leaders received many updates but still struggled to see priorities, risks, dependencies, and decisions requiring attention. Information arrived in different formats and focused on activity rather than management action.

Approach

The team identified the decisions leaders needed to make and worked backward to determine the minimum useful information. Low-value fields were removed, status definitions were aligned, and dashboard review was connected to an explicit decision and follow-up process.
